Switching LLM providers is not a price-sheet exercise. The business case includes migration engineering, prompt and schema changes, evaluation, dual-running, data transfer, support, and the risk of a quality regression. Compare those costs with the expected savings over the period in which the migration pays back.

Count the migration work

Inventory SDK calls, structured-output assumptions, tool schemas, rate limits, context behavior, safety controls, observability, and provider-specific error handling. Estimate the engineering and test hours for each. A gateway reduces future switching cost, but operating the gateway is itself a recurring cost.

Price the quality work

Run a fixed workload through old and new providers. Measure task success, p50 and p95 latency, retries, human repair, and evaluator agreement. Include the cost of building the test set and reviewing disagreements. A migration that saves tokens but adds review time has not yet saved money.

Budget dual-running

Run both providers long enough to observe production mix, failover, and seasonal behavior. Model the temporary double spend and the cost of keeping a warm fallback. If concentration risk is the reason for the move, include the standby cost in the baseline rather than treating it as waste.

Calculate payback

Use fully loaded monthly savings after migration, evaluation, and operating cost. Add a risk premium for uncertain quality and a rollback plan. The right choice may be a routing policy that keeps both providers, not a full replacement. Measure the result against invoices and successful-task cost.

Provider switching is an option with a price. Make that price visible before the renewal deadline, and the organization can choose deliberately instead of negotiating from fear.
